Rebuilt around four vehicle classes, four hire length tiers, and mileage as its own revenue line. Defaults are anchored on real observed Zimbabwe rentals rather than guesses.
What changed from v1, and why. The single blended daily rate was wrong: observed rates run from $39 to $150. The six day average hire was wrong: most diaspora renters take two weeks, constrained by UK leave, and long hires of six weeks do occur.
Most importantly, v1 priced the waiver flat per day. Over a 42 day hire that produces a waiver costing more than a third of the rental, which nobody buys. All per-day products now taper with hire length.
Four classes. Rates anchored on observed hires: a Nissan March at $39, a 2009 Prado at $70 to $80, a new Land Cruiser at $120 to $150.
Two weeks is the modal diaspora hire, set by UK leave entitlement rather than by preference. Six week hires are real but rare.
New line. Observed caps run at 200km a day with $0.50 per excess kilometre. One real three day hire produced a $180 excess charge, close to the cost of the rental itself. Selling certainty upfront is a product.

What survives if the insurer conversation fails.
| Scenario | Monthly | Annual |
|---|---|---|
| Everything, waiver included | $8,678 | $104,142 |
| No waiver, mileage product only | $8,184 | $98,205 |
| Neither product, bookings and checks only | $7,606 | $91,266 |
The mileage product needs no insurer, no licence and no loss history. It is worth $578 a month at these settings, which is 7% of revenue, and it can launch immediately.
Illustrative. Demand is modelled as flat across the year, which is wrong for Zimbabwe, so annual figures show shape rather than forecast. Excludes all of your own costs: development, support, marketing, bad debt on operator invoices, cancellations, and the cost of recovering renter liability. The evidence base for rates and hire lengths is a handful of real rentals, not a sample.
